That’s not a failure of discipline — it’s a sign that internal enablement is too slow. A mature platform engineering team and a DevOps culture rooted in automation, governance and transparency are critical to harnessing shadow AI and accelerating innovation.

Results from a forthcoming survey commissioned by Broadcom point to cost, security and complexity as the most common challenges to executing a full-fledged AI strategy. Almost half of the respondents reported complexity and the need for better security and compliance as hindering their ability to deliver AI apps.

Some of the most prominent risks and challenges we see include:

  • Data leaks: Sensitive data might be passed into public models without encryption or controls.
  • No audit trail: You can’t prove who used what, how or why — a nightmare for compliance.
  • Security holes: AI features might expose internal logic, accept unfiltered input or create openings for attacks.
  • Hidden costs: Ad hoc use of cloud AI tools means usage charges rack up without tracking.
  • Customer impact: If unsanctioned AI tools go wrong — biased answers, hallucinations or broken logic — it’s your brand on the line.

One respondent summed it up this way: “Our biggest concern was models being trained on data they shouldn’t have access to.”

Six Requirements for Responsible AI Adoption

Here’s what enterprises need to do if they want to get ahead of shadow AI and enable it responsibly:

  1. Governed access to AI: Give your teams secure, approved access to the models and APIs they need — with clear documentation and guardrails.
  2. Full visibility: You need real-time insight into who’s using AI, how it’s being used and what data is flowing through it.
  3. Built-in policy controls: Set limits on which models can be used, what data can be shared and where processing takes place.
  4. Low-friction developer tools: Provide APIs, software development kits (SDKs) and prompt templates that are easy to use — but still safe.
  5. Shared infrastructure: Offer centralized compute, orchestration and storage that support both simple and advanced AI use cases.
  6. Security and compliance by default: Bake in identity checks, access controls, logging and retention policies — don’t bolt them on later.

The Shadow AI Wake-up Call

Resisting shadow AI will only increase friction and slow down your ability to deliver better software more quickly. However, a wholesale embrace without consideration is just as dangerous. The smart move is to shape how it’s used — to give teams the freedom to build, backed by systems that keep things safe.

The winners won’t be the ones who clamp down hardest. They’ll be the ones who respond with clarity, build better platforms and create environments where innovation and compliance actually work together.
